When Discord enshittifies to the point it shows ads in chat, Instagram will be ready to swoop in and capture the market with the same shitty ads.
I’d wager another better alternative will come up that’ll be like Discord, get great traction, then go public, then enshitify. The cycle of crap software continues until a FOSS option appears.
Trying to get my friends to try anything other than the entrenched option is the issue I have.

I’d argue that not everything needs to be federated. Some things would definitely benefit from federation, but I’m not entirely sure that this is one of them.

This IS a bit of a major negative. But point 2 and point 3 seems to be in conflict. I’m definitely not an expert, and don’t pretend to be. But to my limited, layman’s, knowledge wouldn’t being federated and encrypted not really work out? What would be the point in encrypting all communication between the server instance and client, to then federate it out to other servers?
I’m not trying to be contrarian here, I’m really asking, is that something that would:

The comparison with Discord makes non sense, the feature seems to be just a normal group chat, like the ones in Telegram/Whatsapp/iMessage. Discord’s killer feature is the ability to have multiple channels within a server, which allows more organization.
